Ask three vendors how to calculate VR training ROI and you get three answers, all of them ending in their own price list. The arithmetic is not complicated, and it is worth doing yourself: annual cost today against annual cost with part of the course in a headset, plus the two lines a price comparison always drops. What goes into the calculation
You enter your own figures — how many people you train, staff turnover, the session fee, hours per course, the cost of a working hour, what the headsets cost and what you would pay for a subscription. The calculator builds two annual totals: your training as it runs today, and the same training with the share you choose moved into VR. The difference is your annual saving. The one-off hardware spend divided by the monthly part of that saving is the payback month.
Three numbers sit on top of what you type. How much faster the VR part runs comes from PwC's 2020 study, which measured VR learners completing a course up to four times faster than in a classroom and about three times faster once headset setup is counted (PwC, 2020). The headset write-off period and the share of paperwork treated as automated are our assumptions, and the page labels them as ours rather than burying them in the result.
VR supplements the trainer — the model says so
The calculator asks what share of the course moves into a headset and keeps the rest at full cost. That is not a hedge. The instructor still explains the rules, answers the awkward questions and signs the paperwork; the headset takes the part every single employee has to repeat — the drill, the walkthrough, the emergency you cannot stage in a meeting room.
It matters for the credibility of your business case. A number that only works because a trainer disappears from the payroll falls apart in the first review meeting. A number built on "the same instructor, less repetition" survives it.
The two lines a price comparison always drops
Paperwork. Ask a safety officer what eats their week and it is rarely teaching — it is certificates, completion records, renewal reminders and chasing who missed what. When training runs on a platform those records write themselves. The calculator counts hours per month × 12 × cost of a working hour × the share automated records take over, and the default treats only part of that work as recovered rather than all of it.
The incident that never happens. One serious accident costs more than a year of training: absence, downtime, cover, the investigation, the inspection that follows. This line is entirely yours — you enter incidents per year, the cost of one, and the percentage you are willing to claim. We do not fill in a percentage for you, because the peer-reviewed evidence shows VR-trained people learn more and remember it longer, not that accident rates fall by a specific amount. Where the retention argument comes from
The reason a shorter VR drill is not simply a cheaper drill is retention. A 2024 meta-analysis of 52 VR safety-training studies across 14 industries found VR-trained people learned more than with traditional methods, and the gap was wider still on how much they remembered later (Scorgie et al., Safety Science 171, 2024). In safety training that is the whole point: the knowledge gets used months after the course, in the two seconds before somebody puts a hand where it should not be.

How to use it in ten minutes

- 2Overwrite every figure with yours. The sliders cover a typical range, and you can type a number outside it when your company is not typical.
- 3Set the VR share honestly. For most compliance courses, the drill is a third to a half of the time, not all of it.

Who it is for
Safety officers and HR or training managers preparing a budget request, and anyone who has been asked "what would this actually cost us?" and does not want to answer with a vendor's brochure. You do not need a VR background — every input says what it means in plain language.
One last thing about presenting it. A result that says "we save 40% and prevent every accident" gets picked apart in the first meeting.
